THE SHORT ANSWER
Evaluate a fractional professional against a specific task, qualifications, deliverables, availability and cost. Decide who retains authority and how the work will be documented and handed off. Separate a continuing operating role from a discrete preparation assignment and a CPA assurance engagement. Hiring a title does not validate add-backs, eliminate owner dependence or guarantee a higher price or faster closing.
Choose the problem before the title
Identify the gap: reconciling monthly records, preparing a forecast, documenting workflows or testing customer acquisition. Define what successful completion would look like and who inside the business will work with the provider.
A finance specialist, operations adviser and marketing lead do different work. Review relevant experience, references, availability, conflicts and the proposed scope. Do not assume a part-time engagement provides full-time coverage or identical expertise at a fixed fraction of cost.
Compare the engagement with existing staff, a bounded external assignment or another operating arrangement. Use the earnings guide for the financial evidence needed. A provider’s presence in diligence does not guarantee the buyer accepts the underlying records.
Write a reviewable engagement brief
| Engagement item | Question to settle |
|---|---|
| Deliverable | What will be produced and how will it be checked? |
| Authority | Who may approve spending or make decisions? |
| Availability | What is covered and who handles exceptions? |
| Access | Which accounts and records are actually needed? |
| Cost and duration | What recurs, what is separate and what ends? |
| Handoff | Who receives the records, accounts and instructions? |
Agree responsibilities, confidentiality, work-product rights and termination questions before granting access. FTC data guidance addresses necessary access and secure handling.
(FTC: protecting personal information in business)A contractor or fractional label does not itself settle legal classification or rights. Keep permissions proportionate and identify how access is changed when the engagement ends.
Treat continuing fees as a real cost
| Invented annual cost-only scenario | Amount |
|---|---|
| Supplied EBITDA before a new recurring operating fee | $250,000 |
| New recurring professional fee | −$60,000 |
| Result under unchanged other assumptions | $190,000 |
$250,000 − $60,000 = $190,000. A possible benefit needs separate evidence; finding an earnings adjustment is not the same as creating cash savings. Do not promise a $60,000 engagement has paid for itself merely because someone proposes $50,000 of add-backs.
SEC staff guidance addresses necessary recurring operating costs in adjusted issuer measures.
(SEC: non-GAAP financial measure interpretations)Use it as a presentation reference. Have the accountant assess actual treatment and whether any discrete preparation expense is distinct from a role the operation still needs.
Verify scope and the operating handoff
Review deliverables against the agreed task and supporting records. Distinguish reconciled results from proposed adjustments, observed workflow improvement from a written plan, and measured marketing contribution from a revenue-only claim.
AICPA explains differences among compilation, review and audit services.
(AICPA: compilation, review and audit)A fractional CFO assignment is not automatically any of these engagements. If assurance is needed, discuss the appropriate scope with the CPA rather than calling ordinary reporting audited.
Document who can maintain the work after the specialist or owner leaves. Use the forecast guide for conditional future results. There is no required twelve-to-eighteen-month engagement, fee benchmark, valuation uplift or Jaken specialist network promised by this guide.
Owner questions
Does hiring a fractional CFO make statements audited?
No. Review the actual CPA engagement and report scope separately.
Is a continuing specialist fee automatically an add-back?
Do not assume that. Review whether the operation still needs the work and the appropriate earnings treatment.
How should I decide whether to hire?
Choose the specific gap, compare options and agree a measurable scope, responsibilities and costs.
